Your first ten hires are a strategy document

You can read a company’s real strategy off its first ten offer letters more reliably than off its board deck. One is a set of decisions someone had to fund. The other is a set of intentions.

You can read a company’s real strategy off its first ten offer letters more reliably than off its board deck. One is a set of decisions someone had to fund. The other is a set of intentions.

This is not a criticism of board decks. It is an observation about cost. A slide costs nothing to write and can be revised on the flight home. A hire costs six figures a year, takes a quarter to land, and cannot be quietly deleted. The headcount plan is therefore the only document in the company where every line has been genuinely weighed.

What the shape tells you

Six engineers and one salesperson is a company betting that the product will sell itself. Two engineers and five salespeople is a company betting the opposite. Neither is wrong — but only one of them matches whatever the deck says, and it is worth knowing which.

The tell is not the ratio, it is the seniority. A founder who hires a senior person into a function is saying: I do not intend to run this myself. A founder who hires three juniors into the same function is saying the opposite, whether or not they realise it. Both are strategy. Only one gets discussed as such.

Nobody lies in a headcount plan. They cannot afford to — every line has a salary attached.

The uncomfortable version

If your first ten hires do not obviously add up to the strategy you would describe out loud, the hires are right and the description is wrong. People hire for the problems that are actually in front of them. The description is what they hope the problems will become.

So before the next planning cycle: write down the ten roles, in order, with the date each one started. Then write the strategy that those ten hires would imply to a stranger. If the two documents disagree, you have found something more useful than a new framework.
